Weeks 1-4: What ACTUALLY moves fast

The first month is deceptive. A lot happens, but most of it isn't visible to you as ranking movement yet. Here's what real work looks like:

Days 1-14 — Foundation fixes

Technical audit, indexation cleanup, Core Web Vitals fixes, sitemap submission, GBP category correction, service list expansion, schema additions. These are the invisible foundation. They usually take 40-80 hours to complete properly.

Days 14-30 — First movement signals

Google Search Console starts showing impression growth for existing pages that got optimized. GBP starts getting more views and direction requests. New service pages get indexed. You might see a rank or two of movement on long-tail keywords.

What you should see by week 4: impression growth in GSC, GBP metrics ticking up, indexation of new URLs. What you should NOT see: dramatic head-term ranking movement (that takes real time).

Weeks 4-12: The ranking movement window

Between weeks 4 and 12 is where most of the visible ranking movement happens. This is the window where your agency's work compounds.

Weeks 4-8

Long-tail keyword rankings move first (positions 20-40 → positions 10-20). Local pack ranking starts responding to review velocity and GBP optimization. New content starts getting indexed and ranking for its target long-tail queries. Backlinks placed in weeks 1-3 start showing authority impact.

Weeks 8-12

Head-term rankings start moving (positions 15-30 → positions 5-15 for local markets). Traffic growth becomes measurable — usually 30-80% lift in organic sessions vs baseline. Qualified leads start climbing. This is the payoff window.

What "6 months" actually means

The "6 months" claim is real for competitive head terms in national markets. It's NOT real for local service businesses in most markets. If your agency says "wait 6 months" for a Charleston med spa to rank for "med spa Mount Pleasant," they're either sandbagging or bad at their job.

Real client timeline #1 — Dentist, Orlando FL

Starting position: Established practice, competitive market, weak SEO. Baseline: 533 clicks/mo, 154K impressions, average position 41.9.

Weeks 1-4: Technical rebuild, GBP category fix, 3 pillar pages published, review workflow set up. Impressions grew from 154K to 200K. Clicks barely moved.

Weeks 4-8: Long-tail rankings improved. Average position moved from 41.9 to 32. Clicks lifted from 533 to ~720/mo. Local pack visibility for 3 secondary neighborhoods.

Weeks 8-12: Head-term movement. Average position 32 → 27.2. Clicks 720 → 946. Impressions doubled to 309K. That's +77% clicks and +100% impressions in 90 days.

What this means: for a well-run local service SEO campaign in a moderately competitive vertical, meaningful business results within 90 days is realistic. "6 months" is often padding.

Real client timeline #2 — Private Investigator, Orange County CA

Starting position: Solo licensed PI, moderate market, brand-new website. Baseline: 12 clicks/mo, 3K impressions, average position 55+.

Weeks 1-4: New website built and launched, GBP created and verified, 5 service pages published, LocalBusiness schema, review request workflow. Impressions grew from 3K to 8K. Clicks lifted from 12 to 41.

Weeks 4-8: Local pack visibility achieved for primary service in home city. Clicks: 41 → 108/mo. First case inquiries from organic search.

Weeks 8-12: Local pack top 3 for primary + surrounding cities. Clicks 108 → 187/mo. Impressions 8K → 18K. Average position 55 → 22.

What this means: low-competition local verticals (PI, some legal, boutique services) can see local pack results in 4-8 weeks. Faster than the "6 months" script suggests.

4 signs your agency is running out the clock

Sign 1: Monthly reports full of vanity metrics but no ranking or conversion data

If the report tracks "hours worked" and "pages produced" but not rank changes, GSC impressions, or lead volume — that's a work-report, not a results-report.

Sign 2: "It's Google's algorithm" every time you ask why rankings dropped

Rank movement always has causes. If your agency can't explain WHY rankings changed month over month, they're not analyzing the data.

Sign 3: New tactic every month, never doubling down on what works

SEO wins come from doing the fundamentals consistently. If every month is a "new strategy" or "new focus area," the agency is churning to justify billing hours.

Sign 4: You can't get a straight answer on when specific keywords will rank

A good agency will tell you: "target keyword X is realistic within 90 days, target keyword Y is 6-9 months, target keyword Z is 12+ months." If the answer is always "SEO takes time," they don't have a plan.

FAQ

Related questions we hear a lot.

Why is 6 months the standard SEO answer?

Because it protects the agency. It's vague enough to avoid accountability and long enough to bank retainer revenue. Some SEO work does take 6+ months (competitive head terms in national markets), but for local service businesses, meaningful results in 60-120 days is common.

Can SEO ever work in 30 days?

For long-tail keywords, yes. For local pack visibility in low-competition markets, sometimes. For a Google Business Profile that was previously mis-categorized, absolutely. For competitive head terms, no — that's chemistry, not magic.

What's the fastest lift I could see in the first 30 days?

Google Business Profile category correction + service list expansion + review generation velocity + technical foundation cleanup. Combined, these frequently produce visible impression growth and modest ranking movement within the first month.

Should I fire my agency if I don't see results in 3 months?

Not automatically. Ask for a 90-day review: what was the baseline, what was the target, what was delivered, what shifted in the market. If the honest answer is 'we're behind and here's why,' that's workable. If the answer is 'it takes time,' that's a signal.

What if my industry is really competitive?

Timeline stretches to 6-12 months for competitive head terms. But there are always easier wins: long-tail, neighborhood-specific, question-form queries. A good agency starts with wins and works up to hard ones.

How do I know my agency's timeline is realistic?

Ask them to name 5 specific keywords they'll target, their current position, their target position, and the expected timeline for each. If they can name specific keywords and defensible timelines, they've done the work. If they can't, walk away.
